As a late-diagnosed neurodivergent woman, the four stages of psychological safety were a genuine reframe for me—not because they were comforting, but because they were accurate. Before encountering this framework, I implicitly treated psychological safety as binary: either an environment was safe, or it wasn’t. The four-stage model made something clear that I hadn’t been able to articulate for years: many environments offer early-stage safety (inclusion, sometimes learning) while silently penalizing the later stages (contribution and challenge). That distinction matters enormously for neurodivergent people. I often experienced situations where I was “included” and even praised for output, but discouraged—sometimes subtly, sometimes overtly—from contributing in my own way or questioning assumptions. The model clarified that this wasn’t a personal shortcoming or communication failure; it was a structural ceiling on psychological safety. The most important insight for me was challenger safety. Organizations frequently say they value innovation and honesty, but react negatively when someone points out incoherence, inefficiency, or risk—especially when that person doesn’t fit the expected social or cognitive mold. Neurodivergent people often surface these issues early, not because we’re difficult, but because our pattern sensitivity is different. This framework helped me stop internalizing that mismatch as failure. It also helped me see how systems that suppress later-stage safety don’t just harm individuals—they blind themselves. Highly recommended for anyone thinking seriously about teams, organizations, or why so many “unexpected” failures were actually sensed early by people who weren’t listened to.
